I just use one milk carton per kiddo. I have found that we have a hard time getting the graham crackers to stick to the milk cartons if we use icing, so I started having the kids glue them on instead. You can fill in the cracks with icing when you're finished and it looks just as good (at least I think it does anyway). You just have to make it really clear to the kiddos that they won't be able to eat the crackers later! :) We let them sit overnight and then put on the candy the next day. I usually do use icing for the candy. I make royal icing to use, btw. It's not really that hard and it's fun for the kids to help make. I take my mixer in and make it in the classroom. I can definitely see the advantage of using store bought icing though!
