Hi - Off the top of my head I can only think of 2 ideas. First, you MUST read Leo The Late Bloomer. I'm forgetting the author but there's a sequel too and both stories are precious and connect to Character Ed well. Also, you might try the "imaginary mascot" idea - a "tiger" could visit the classroom at night and leave notes for the kids. This is an exciting hook for student writing back and creates a fun community!
